DFM Audit: What It Costs and What It Saves

You are days away from releasing tooling. The CAD data is "final," and your toolmaker is waiting for your go-ahead. This is exactly when I ask my clients the same question: When did you last have someone outside your team look at this design? Because what you can have reviewed for €1,500 today will cost you ten times as much after release – per iteration.

What Is a DFM Audit?

DFM stands for Design for Manufacturing. A DFM audit is a systematic review of your CAD data against exactly that criterion: Can this part be injection molded cleanly, affordably, and repeatably?

In an audit, I work through your design point by point: wall thicknesses, draft angles, ribs, cavity accessibility, tolerances, screw bosses, and undercuts. The goal is neither to flatter your design nor to tear it down – the goal is to find every flaw before it gets cut into steel.

The difference from your toolmaker's cost-gateway review: they usually check whether they can mold your part at all. A DFM audit checks whether you can mold it economically – and where even the smallest geometry change made before release reduces unit costs, cycle time, and scrap. An important distinction: a DFM audit is not an aesthetic design review, nor is it structural, flow, or thermal analysis. It checks whether your design can be injection molded economically – and every recommendation comes with the reasoning attached. Before release, you know not only what should change but also why – so you decide where to implement the recommendation and where a deliberate compromise is acceptable.

What Does a DFM Audit Cost?

You have four options – with very different price and certainty ranges:

My honest advice: the self-check is mandatory, costs nothing, and should be standard practice. But it cannot replace an outside audit – you cannot objectively review your own assumptions. For most of my clients, the professional audit at €800–2,500 is the right choice because it is documented, prioritized, and traceable – which also matters when you need to justify decisions to your team or to investors.

The range for the professional audit reflects the effort: a 200-gram enclosure with four snap hooks reviews faster than a multi-cavity part with sliders, threaded cores, and sealing surfaces. Pricing follows mold size, the number of check items, and the depth of the report.

What the Audit Saves: The ROI Math

This is where it gets interesting. The price of the audit is not the relevant number – the cost of not reviewing is:

  • Tooling change after release: €2,000 – 15,000 per iteration – plus 2–6 weeks of delay in which you cannot sell anything
  • Design revision before tooling: €0 in tooling costs – you only change CAD data; no steel has to be milled or welded

Worked example: a wall thickness jump from 3.5 mm to 1.2 mm without a transition radius goes unnoticed. After release, the first shots show sink marks – the tool has to be reworked: €8,000 and 4 weeks. A €1,500 audit would have flagged exactly this item on the checklist. A single prevented tooling iteration pays the audit back more than five times over – and that is before counting the four weeks of market-entry delay and every further iteration with the same root cause.

The second, often underestimated lever is time. Two to six weeks of delay can hurt a startup with pre-orders or an investor milestone far more than the €8,000 in tooling costs: revenue shifts, the runway burns faster, and credibility with suppliers suffers. That is why I always weigh an audit against the total risk – not just against the tooling invoice.

And that is the conservative version. In practice, my audits find 5–15 improvement opportunities per part on average – from unnecessary cores to overly tight tolerances to missing draft angles. Even if only a quarter of those get implemented before release, that is a three-digit percentage return on the audit budget. Combined with the fundamentals in injection molding costs, this is how you keep your total unit cost low from day one.

Checklist: What the Audit Reviews

  • Wall thickness ranges – uniform walls, transitions with radii, no sink risk
  • Rib-to-wall ratio – ribs at most 50–70% of the adjacent wall thickness
  • Draft angles ≥ 1° – on all surfaces parallel to pull direction, more on deep features and textures
  • Parting line design – clean, inexpensive separation without elaborate secondary parting surfaces
  • Undercuts and ejector positions – minimizing cores, sliders, and lifters; part ejection without damage
  • Tolerance realism – molding-appropriate tolerances instead of blanket fine-grade ISO 2768 everywhere
  • Material shrinkage – shrink and warp behavior of the chosen material accounted for in the design
  • Closure and assembly concept – snap hooks, screw bosses, and fits dimensioned for manufacturability

The Process: How a DFM Audit Runs

  1. CAD handoff – you send me STEP files plus native data (e.g., SolidWorks, Fusion 360) along with your volume and material requirements
  2. Analysis – I review the geometry against the checklist above, including a wall-thickness analysis and draft-angle check directly in the CAD model
  3. Prioritized report – every finding gets a rating: critical (must change), recommended (reduces cost), or optional
  4. Implementation – you apply the changes (yourself or with my support), then a re-check – only then comes the tooling release

When You Should Get a DFM Audit

The answer is short: always before tooling release – no exceptions. The moment your CAD data goes to the toolmaker is the last cheap opportunity to make changes. After that, every line in the CAD file costs real metal and real weeks.

There is a second moment most people overlook: before every supplier change. When you switch toolmakers or injection molding suppliers, the machine environment, the process windows, and sometimes the interpretation of your tolerances all change. An audit before the switch ensures your data does not run into already-solved problems at the new supplier – and protects you from the classic "that was already like this with the previous vendor" conversation.

My conclusion: a DFM audit is not an expense – it is the best insurance you can buy in a hardware project. €1,500 against €8,000 per iteration – that math explains itself.
